Being an effective coach is a leadership skill – as you coach successfully you help create the future you are leading people towards. However, being an effective coach is more than leadership – it is an important life skill as well.

We all can be more effective at coaching in our communities, in our families, with our children and at work. Truly, when we coach effectively we can make a difference in the lives of other people and our communities as a whole.

There are many ways to become a more effective coach, plenty of skills, knowledge and techniques are available. You shouldn`t expect, nor could I deliver, the tools for your complete coaching success in this brief article. Rather, here are three key elements – principles if you will – that, when applied, will automatically make you a more effective coach.

Since the title mentions the alphabet, you might be expecting me to start with the letter A. Well, a couple years ago I wrote about The ABC`s of Coaching Principles so today I write about letters D, E and F.

D – Discovery

In a very real way coaching is about learning. The person being coached is learning what is working and should be continued, and what could be tweaked and improved. In this way, the best coaches are facilitators of learning. And, the best learning facilitators – and coaches – know that the most powerful learning comes from a place of discovery. When you discover something for yourself it is more real and powerful to you. More specifically, when you discover an idea for improvement – or come to that realization for yourself – you truly own the desire to improve. Plus, you`ll be a more determined and disciplined learner. As a coach you must help people discover the need for improvement and then collaboratively help them determine the solutions and next steps, rather than simply describing or defining them yourself.

The best coaches help people discover their needs and next steps.

E – Expectations

Coaches must help people have a clear and realistic picture of the needed or desired performance expectations. Without clear expectations, how can anyone know what their performance should look like? Often the biggest gap in performance or behavior is a gap in expectations. Additionally, it is important to clarify expectations during the actual coaching process itself; what can the person being coached expect from the coach and vice versa.

The best coaches recognize the importance, value and power of assuring mutually understood and agreed upon expectations.

F – Focus on Them

One of a coach`s most pervasive traps is believing your own press clippings. Perhaps you have had some success in the past with the ideas you are now coaching others on. Perhaps you truly are an expert in that subject matter. Perhaps people have come to you for your coaching help – either in the subject matter or because you are viewed in some other way as a good coach. The best coaches always remember that coaching isn`t about them; it is about the person they are coaching. If you want to be a more effective coach, focus more of your attention on the needs, mindset and current state of the person you are coaching. Listen more, and speak less. Ask more and advise less. Recognize that while you can inspire and inform, any new actions (and their results) belong to the other person.

The best coaches are other focused.

Coaching is a complex task. However, when you rely on, and remember, these core principles, we can transcend mere technique and become significantly more effective.

I’m sure you are familiar with the great Napoleon Hill and his most famous work “Think and Grow Rich.” If you have not read this book you need to stop everything you’re doing and go read it! This booked is based on his research of predominant qualities of some of the most successful and wealthiest individuals of his time.

Today I’m going to talk about the second chapter…Desire. In this chapter Mr. Hill describes desire as The Starting Point of All Achievement. He goes on to say that it’s not a hope, want or a wish. No, it’s something much greater than that, it’s a burning desire. I’m going to try and give a couple examples of how this comes into play with the Direct Sales industry.

Everyone who decides to take the leap and join a particular company does so with the best of intentions. I talk to people in this business and other businesses who use terms like, want and wish. While these terms are again meant with the best intentions, they will always leave you with more want and wishes. It is very easy to use terms like this because if something doesn’t go your way or you are met with a road block you can simply justify it to yourself and others by saying it was just a wish. I’ve got news for you…wishes come true when you make them come true.

When you have Desire for something, nothing stands in your way. This isn’t a “fired up” feeling. Quite the opposite. It’s almost a calmness, a feeling of knowing it has already happened. You see, the problem with being fired up is that it is usually (at least in this industry) geared towards simply making more money. You have to understand that if your energy is all placed around making more money so you can pay next months bills or you can buy that new toy or whatever the case may be, you will often be disappointed and that same energy will work against you. Why do you think there is a 97% failure rate in this industry, it’s not because of the “systems.”

You have got to get yourself to a place of wanting a larger picture. Make your why something that truly moves you. Do you really think Russel Simmons cares about making another million dollars, or is he now out to see how far he can go and how much change he can bring to the world. It’s time for you to do the same. Look inside yourself and start to think BIG! I’m not talking about changing your dream car from a Benz to a Bentley, but how many people can you take with you!

Have a desire to change the industry. Have a desire to be respected by the other Top Earners in this industry. Have a desire to make change so that everyone can experience the joy and freedom that this industry offers when done correctly with passion for others success. It’s been said a hundred times that if you make it an intention to go to the moon and only make it half way, that’s still pretty remarkable!

So look in the mirror. Do you have the Desire Napoleon Hill talks of in Think and Grow Rich? Or, do you daydream about new cars, toys and paying your bills? There is tremendous opportunity and satisfaction as a leader in developing others. By effectively developing the people around us, we elicit excellence in a number of impactful and far-reaching ways. Developing others is an important function of effective leadership.

The first benefit, obviously, is to the person being developed. When we help someone expand their skill set and knowledge base, we make them more valuable and more versatile, which in turn, instills a sense of pride. Instilling pride in work and workmanship is a cornerstone of the foundation for eliciting excellence. In addition, we demonstrate our belief in them, their abilities, and their potential. This in turn nurtures loyalty and responsiveness towards you.

The next way that developing people elicits excellence is the impact on our team. When individual members of a team grow their abilities and stretch themselves, they in turn inspire others to do the same. Even though you may not have personally worked with each member of your team (although hopefully you will at some point), the people you developed act as examples of what is possible, which if you have the right people on your team, will act to motivate others to take the initiative to improve themselves for the betterment of their future and the benefit of the organization.

The third manner in which developing others brings forth excellence lies within us. By mastering the art of developing people, we become more skilled in our communication abilities, more effective in our leadership, and more leveraged in our efforts. All of these benefits act to make us more productive, more creative and more confident, thereby eliciting excellence.

Given the impact and far-reaching implications of developing others, it is critical to master this important function. At the heart of this effort lies the leadership style of “coaching”. Adopting a “coach-like” attitude and manner is the fastest and most effective means of developing others.

What does a coaching style of leadership look like? Being “coach-like” embodies a number of competencies and strategies, all of which interlock and work in conjunction with one another. The first concept to acknowledge is the power of asking rather than telling. Many of us, in an effort to help someone “get it right” (and in the name of expediency), tell others what to do and how to do it. And while this does get the work done, it does little to develop the other person, their skill set, and their confidence.

The alternative, “coach-like” approach, is to ask. Instead of starting off by telling them what to do, ask them what they would do and how they would do it. This strategy serves a number of very important functions. Firstly, it demonstrates that you have an interest in what they have to say. When you listen to what someone is telling you, it acts as a sign of respect. It demonstrates that you value what they have to say. The next benefit of asking is that their answers will give you a sense of how they think. The answers will reveal their level of insight and judgment, and will illustrate their problem-solving abilities. And lastly, listening to the answers to your questions will provide clues as to how best to help them develop. It helps you understand which aspects of development they need help and guidance with.

When you choose to develop people this way, it creates the opportunity to mentor them, rather than to simply “train” them. Training is good for technical matters and knowledge acquisition, but if you also want to develop someone’s judgment, you need to share your insights, improve their thought processes, help them understand better ways to approach problem-solving, and basically give them the benefit of your experience.

In addition to adopting a coach-like approach with people, practicing effective delegation is essential. Effective delegation consists of choosing the right tasks to delegate, choosing the right people to delegate to, delegating in such a way that the person grows from the experience, and making sure the work gets done accurately and in a timely manner.

In a nutshell, here is what all of that means…
“Choosing the right task to delegate” – Generally, any task which doesn’t require judgment is a good task to delegate. Also, if one of your goals is to develop a person’s judgment, then choose a non-crucial task requiring some judgment.

“Choosing the right people” – The right person to delegate to is dependent upon their present skill set, their level of self-confidence, their openness to growth, and their level of ambition. Clearly, choosing the right people is an art rather than a science.

“Helping the person grow from the experience” – The success of this is contingent upon using a coach-like approach when delegating. Once you’ve clearly explained what needs to get done, ask questions to not only ascertain whether they understand what’s required, but also to see their thinking process as it pertains to the task at hand.

“Ensuring an accurate and timely completion” – It is essential to let someone know when a task is to be completed and to hold them accountable for its completion. The more important the task, the more critical it becomes to provide ongoing feedback with course corrections. This, of course, will ensure that the work is completed in a timely and accurate fashion, but also demonstrates your integrity by following through on the things you said were important to you.

By effectively developing others, you elevate everyone. As people grow and stretch, their value and their sense of pride expand, which in turn, elicits excellence from them and the entire organization.

Ah, whiners. Whiners have the capacity to suck possibilities out of a situation faster than Count Dracula can grab a quick snack.

Instead of telling you what can be done, whiners spend hours vividly outlining what can’t be done, and why. Had whiners ruled the world, we’d still be sitting in our caves, huddled around the fire complaining we can’t find the remote control.

Joe, who is perceived by his teammates as the been-here-too long programmer, who hasn’t had a joyful day in over a decade, comments, “Our customers are so dumb they can’t figure out how to use our systems on their own.” Instead, he could advance the situation by saying something like, “We need to do a better job of helping our clients adapt to our systems once we finish our installations. I’d suggest we offer them an online manual.”

How helpful is THAT to criticize without a solution? It’s maybe as constructive as buying a box of caramels for a friend who complained about having a loose filling.

But then, whiners aren’t trying to be helpful. It’s not their nature to help. Whiners are first cousins of the victim types. They’re better at finding fault than figuring out a solution.

Whining is an attempt to “one- up” others by dismissing all possibilities before anyone has a chance to make a suggestion. Oddly enough, while a whiner’s statement may sound definite, the bluster is actually born of insecurity. While they have enough mental sharpness to point out problems, they don’t have enough confidence to work at resolving them.

Many people who grow up to be whiners learned early in life that they could get more attention by voicing a complaint than by trying to correct a situation.

There isn’t much room for someone like that in a workplace where team members want to “rock,” or in an office where everyone is willing to carry their weight and then some.

Of course, this is not to say there will never be any whining again, ever. Sometimes it goes with the human condition.

And if we’re honest with ourselves, we have to admit that we’ve ALL had our moments of whining. I certainly had my day in the sun as a primo whiner, how about you? We all have our occasional pity parties or bouts of attention seeking.

There’s a possibility that even after this moment of enlightenment, we could (God forbid!) revert. Despite our knowing how whining can negatively impact others and render us ineffective, there’s a remote chance we might once again choose to grab for that taste of whine. We’re only human.

While the ugly truth is that there’s nothing attractive about whining, the beauty is in knowing there are ways to prevent and avoid the condition.

Here’s my favorite: ask your family, friends, and coworkers to give you a signal the next time you start to whine, moan, or groan. Ask them to make a W with three fingers as a reminder to stop whining and start creating a solution.

When you get the sign…stop IMMEDIATELY and laugh at yourself for having had a “moment”. Remind yourself how good it feels to figure out what you can and will do about a challenging situation instead of simply letting yourself circle the drain.

Bold moves for whittling away at whining in your office:

  • Decide as a group to support teamwork by flashing a friendly “W” the second someone starts fumbling around for the whine. Let it become a safe tradition–don’t forget to smile as you give it.
  • When you’re at the receiving end of the sign, don’t even think about finishing your sentence. You’ve been busted. Switch from whining to reflecting on what you can do to address the “opportunity” and ask your teammates to kick in their ideas, too.

Once you create a no whining zone in your workplace, you won’t ever want to go back.

Forget “fight or flight” as the only duo of responses in the face of stress. For women, there’s a third response: “befriend”. A landmark UCLA study turned five decades of stress research on its head with the revelation that a cascade of brain chemicals gives women a larger behavioral repertoire when confronted with stress. The hormone oxytocin is released as part of the stress response in women. It controls the fight/flight response and, instead, encourages her to tend children and gather with other women.

Accordingly to co-researcher Dr. Laura Cousino Klein, now assistant professor of bio-behavioral health at Penn State, the study suggests that this “tending and befriending” response to oxytocin produces a calming effect. Although it will take new studies to reveal all the ways in which oxytocin encourages women to care for children and band together, it might also explain why women consistently outlive men.

I have addressed numerous women’s conferences and corporate networks of women and I can attest to the observable behavior that participants leave these sessions feeling stronger, encouraged, and positive. I believe they also leave healthier. The famed Nurses Health Study from Harvard Medical School found that the more friends people have, they less likely they are to develop physical ailments and the more likely they are to cope better with challenges.

Sadly, today’s busy agendas often find women canceling the most positive and healthy thing they can do: gather with other women to engage in the kind of “rapport” and “report” talk that hallmark feminine conversations. The corporate women’s networks that generate the most return for the time and money investment allow for the nuts-and-bolts training needed for the business while also creating plenty of opportunity for mentoring, problem-solving and the informal sharing of personal issues.

Create a gathering of women and stand back. The energy reborn from conversation, caring, compassion and concern can move a community, a business, and a nation into a higher place.

James “Midge” Ure was born in Cambuslang, Lanarkshire in Scotland in October 1953 and has had a distinguished career in the music industry. His musical career started with the band Salvation in 1972 but his most notable achievement was as the lead singer for Ultravox. Before Ultravox, he appeared in a number of other bands including Thin Lizzy, Visage, The Rich Kids and Slik during the 1970′s and 1980′s. The name “Midge” derives from a phonetic reversal of his common first name “Jim”.

As lead singer in Ultravox from 1979 to 1985, Ure fronted many concerts and produced a number of best selling albums including Vienna, The Anvil, Quartet and Lament. He eventually decided to go solo and released his own album in 1985 although he also produced the sixth and final Ultravox album ‘U-Vox’ in 1986.

Ure became involved with Bob Geldof in 1984 and was instrumental in organising the Band Aid concert in 1984 in response to the Ethiopian famine broadcasts by Michael Buerk seen on television. As well as organising the event he co-wrote and produced the best selling single “Do they know its Christmas?”

With further involvement in the Live Aid concert the following year, Ure has maintained a deep and committed involvement in raising public awareness through the use of musicians and concerts. Both concerts raised over £8m with the single selling over 1.4 million copies in the first two weeks after release. He also co-organised the Live 8 charity concert in 1995 aimed at bringing world poverty to the forefront of the G8 political leaders’ agendas.

With a long career in the music industry and with considerable charitable works to his credit, he was recognised in 2005 with the Order of the British Empire (OBE). His charity and musical achievements have also gained him further honours including honorary doctorates from the University of Abertay Dundee, Edinburgh University, University of Paisley and Glasgow Caledonian University.

Ure is still active as a trustee of Band Aid, is an ambassador for Save the Children and has also worked on a number of Prince’s Trust concerts. He openly admits to being a recovering alcoholic, has been twice married and has released his autobiography “If I Was.”

With such a fascinating life, Ure is able to relay to audiences what it is like to be involved in organising global events with a view to changing world opinions and raising money for worthy causes, especially poverty.
